CDPs in 2025: The Recalibration Phase is Here
The release of Gartner’s first-ever Customer Data Platform (CDP) Magic Quadrant in 2024 was met with considerable excitement. A maturing market was finally gaining analyst validation. Whether at ShopTalk, NRF, or CES, CDP booths were everywhere.
Fast forward to 2025, and the landscape looks… very different.
What changed? Nearly everything.
Vendors, buyers, and analysts are all recalibrating. The CDP market is shifting rapidly—towards composability (at platform level), convergence (of data) and cohesiveness (interconnected data domains), all fueled by AI.
In fact, many of the predictions I outlined in my October 2023 piece, The Future of CDP, are already materializing.
Here are four that are proving especially prescient:
1. Shifting Beyond the Marketing Function
The ability to integrate with broader enterprise domains—product data, supply chain data, contact center data—is now critical. In my client conversations, I’ve deliberately moved away from using the term “CDP” in isolation. Why? Because what we’re really after is a true 360° customer view—something that spans functions and touchpoints (more inclusive), not just marketing.
2. AI/ML at Every Touchpoint
I am seeing two parallel trends:
- The rise of agentic AI that can proactively communicate with customers.
- An increasing client question: How do we fuel AI with clean, contextual, and compliant customer data?
CDPs are no longer just segmentation tools—they’re becoming the foundational layer for AI-driven personalization, prediction, and decision-making. But to activate this vision in real time, the platform must ingest and unify all relevant data. Tools that can’t do this are at a crossroads.
3. Integration with Data Marketplaces
My clients (esp. architects) are asking: Why replicate data when you can activate it where it lives?
There’s a growing need to enrich customer/account data by seamlessly integrating with third-party data sources. This is where composable CDPs shine. Additionally, warehouse-native CDPs are challenging the very definition of a standalone platform by enabling activation directly from the data layer.
4. CDP Vendor Consolidation & Platform Convergence
We are witnessing a convergence between Customer Engagement Platforms (CEPs) moving downward and CDPs moving upward. The result? A collapse of boundaries in favor of functionality.
Acquisitions like ActionIQ by Uniphore, Lytics by Contentstack, and mParticle by Rokt are indicators of this shift. Vendors that are not end-to-end will either get acquired or become irrelevant. Expect continued roll-ups as vendors reposition and broaden their offerings to remain competitive.
The Trough of Disillusionment
Despite the momentum, many CDP implementations have fallen short of delivering the expected business outcomes.
In fact, 2024 was labeled by Joe Stanhope of Forrester as “the make-or-break year for CDPs.” Gartner also noted that CDPs are entering the Trough of Disillusionment, where early enthusiasm fades as implementations struggle. Only those vendors that iterate and deliver tangible value will survive this phase.
So, What Now?
The critical question is:
“What business problems are you solving (personalization? retention?)—and what data, tools, and AI do you truly need to solve them?”
